Before deciding between building an internal marketing team or outsourcing, ask yourself one question first: Where is your business today, and where are you trying to go?

Those two answers will be your north star.

Understanding the differences between an internal marketing team and external expertise is only part of the decision. The bigger question is knowing when each approach makes the most sense. In this blog, we’ll explore how to evaluate your business needs and choose the marketing model that’s right for you.

Finding your north star

There’s no one-size-fits-all answer to whether a B2B business should build an internal marketing team or outsource. A good place to start is by understanding where your business is today, as your stage of growth provides valuable context for the decision ahead.

Every stage brings different priorities, marketing demands, and resource requirements. The approach that works for a startup may not be the right fit for an established business with a larger team, more complex operations, and more ambitious growth plans.

For example, startups are often focused on building awareness, validating their offering, and making the most of limited resources. Growth-stage businesses are typically looking to generate a more consistent pipeline of leads while putting repeatable marketing processes in place. Established businesses, on the other hand, are more likely to focus on scaling marketing efforts, improving efficiency, or supporting multiple products, services, or markets.

These stages provide context, but they don’t determine the right marketing model. Ultimately, the decision comes down to what your business needs today.

How to decide which approach fits your business

To determine the right approach, consider the role marketing plays within your business today.

An internal marketing team makes the most sense when marketing becomes a core business function rather than a supporting one. Instead of being something you invest in occasionally, marketing becomes an ongoing capability that drives growth, supports sales, strengthens your brand, and contributes to your long-term business goals.

That’s why two businesses at the same stage can make completely different decisions. A well-funded startup may choose to build an internal team from day one, while an established business may continue relying on external expertise because it better suits its goals, resources, or operating model.

Instead of basing the decision solely on your stage of growth, ask whether the following statements apply to your business.

An internal marketing team may be the better fit if…

  • Marketing is a core business function.
  • You have enough ongoing work to justify dedicated, full-time resources.
  • Marketing needs to work closely with sales, product, or leadership on a daily basis.
  • You’re investing in long-term marketing capability and internal knowledge.
  • You want greater ownership over day-to-day marketing execution and brand management.

External marketing expertise may be the better fit if…

  • You need specialist expertise.
  • Your marketing needs change throughout the year or are project-based.
  • You need to move quickly without the time and cost of hiring.
  • You want flexibility to scale marketing support up or down as your needs change.
  • You need additional capacity or a fresh perspective to support your existing team.

There isn’t a scorecard here. The goal isn’t to count how many boxes you tick on each side, but to identify which needs matter most to your business today.

You don’t always have to choose one or the other

If you find yourself ticking boxes on both sides, you’re not alone.

In reality, many B2B businesses don’t fit neatly into one category. As companies grow, their marketing requirements become more diverse, making a combination of internal capability and external expertise the most practical approach.

For example, your internal team may own your brand, customer insights, and day-to-day marketing activities, while external specialists provide expertise in areas such as SEO, paid media, content strategy, or campaign execution.

This allows businesses to focus internal resources on the activities that require deep knowledge of the business while bringing in external specialists for areas that benefit from niche expertise or additional capacity. Instead of committing to one model permanently, businesses can adapt their marketing structure as priorities, budgets, and growth plans evolve.

This is exactly the challenge we saw businesses facing. Many didn’t need a traditional agency, but they weren’t ready to build a full internal marketing department either. They needed flexible support that could adapt as their business evolved.

Marketing support should evolve with your business

At InsideOut Marketing, we’ve seen firsthand that no two businesses grow in exactly the same way. That’s why we rebuilt our model around productized marketing services.

Rather than replacing your internal team or operating like a traditional agency, our services are designed to complement your existing capabilities. Whether you’re building your first marketing function, strengthening an in-house team, or bringing in specialist expertise to fill capability gaps, we provide the support you need at every stage of growth.

Because building marketing capability isn’t about choosing one model forever. It’s about having the right support at the right time.

There isn’t a single “right” way to build a marketing function. The right approach is the one that gives your business the capability it needs today while leaving room to grow tomorrow.

That’s why we built InsideOut Marketing differently. Whether you need strategic guidance, specialist expertise, or support that complements your in-house team, our productized marketing services are designed to evolve alongside your business.

It’s no secret that the traditional marketing agency model isn’t working for every B2B business anymore.

Over the past decade, we’ve had the privilege of working alongside B2B companies at different stages of growth. We’ve watched startups become established businesses, marketing teams expand, and priorities shift as companies mature.

And throughout those years, one thing became increasingly clear: The way businesses wanted to work with marketing agencies was changing.

Companies weren’t just looking for another strategy deck. They wanted greater transparency, clearer deliverables, and predictable costs. They wanted to know exactly what they were getting, how it would be delivered, and what success looked like.

For many businesses, the traditional agency model still delivers exactly what they need. But for others, particularly those entering a new stage of growth, that model doesn’t always provide the flexibility or clarity they’re looking for.

The Problem Wasn’t the Work

As an agency, our goal has always been simple: help our clients grow.

And when they do, many eventually reach a point where building an internal marketing team becomes the natural next step. That’s something we’ve always celebrated.

But it also raised a question.
Once a client no longer needed our services, did that mean our relationship had to end?

We didn’t think so.

Over the years, we’d developed proven frameworks, processes, and strategies that continued to provide value long after the initial engagement. We realised there had to be a better way for clients to access that expertise without committing to a full-service agency relationship.

That idea became the foundation for everything that came next.

A New Direction for InsideOut Marketing

Rather than continuing with a traditional agency model alone, we decided to rebuild InsideOut Marketing around a simple goal: continuing to create value for our clients long after a traditional agency engagement would normally end.

The result is a productized service model.

Instead of bespoke proposals and open-ended engagements, we’ve introduced fixed monthly packages with clearly defined deliverables, transparent pricing, and a predictable way of working.

That means no unnecessary complexity.
No uncertainty around scope.
No wondering what you’re paying for.

Just straightforward marketing support designed to meet businesses where they are today.

Built for Long-Term Partnerships

For us, this change isn’t about replacing traditional agency services. It’s about expanding the ways we can help.

Some businesses will still benefit from a hands-on marketing partner that works as an extension of their team. Others may simply need proven systems, strategic guidance, or practical resources they can implement themselves.

Our goal is to support both.

By introducing productized services, clients now have the flexibility to choose the level of support that’s right for them while still benefiting from the experience and expertise we’ve built over the past decade.

Whether we’re deeply involved in your day-to-day marketing or simply equipping your team with the tools to succeed independently, our mission remains the same: to help growth-stage B2B companies build stronger, more sustainable marketing.

Looking Ahead

InsideOut Marketing has changed, but the reason we exist hasn’t.

We’re still committed to helping ambitious B2B businesses grow.

We’re simply doing it in a way that offers more flexibility, greater clarity, and the opportunity to continue creating value throughout every stage of that journey.

Because great partnerships shouldn’t have to end just because your business evolves.

In this edition, we’ll tell you about our client Love from Iylah. They’re an online baby and children’s e-commerce clothing store established in 2016 that started out as a family business. All of the clothing they sell is curated from reliable suppliers using high quality materials appropriate for children, as well as following current trends.

The Challenge

Love from Iylah was one of many businesses impacted by constant delays and supplier issues caused by COVID-19. Since then, the shopping landscape has changed immensely, with the focus shifting from brick and mortar stores to eCommerce. However, in an ocean of online competition not every eCommerce business can thrive, especially without a proper online presence. And if you want success online, it can only be achieved with tactful strategy.

Our Approach

Some of the ways in which we planned and executed effective search engine optimisation for our client’s eCommerce website included:

  • Category page optimisation: we indexed the website’s category pages and ensures all metadata was optimised for search engines. This type of specific strategy can boost SEO results significantly.
  • Off-site optimisation: we added extra optimisational elements by backlinking placement via guest blogging to expand the limits of SEO beyond the website.
  • On-site blogging: we enhanced the brand’s image and added value through on-site creative content such as blogs. These offered further opportunities to utilise SEO and linking to increase online presence.
  • Keyword targeting: we aimed at ranking specific, long-tail keywords that were in line with the products offered, which would also target potential customers specifically.
  • Local targeting: as the business primarily focused on local sales, we ensured local SEO best practices were implemented to ensure exposure across Australia.

    The Results

Implementation of all of the above activities led to significant results in merely a matter of three months. This included:

    • Traffic growth: through our targeted strategies focused on local audiences, we saw 154.4% in organic traffic and 148% increase in the number of users. Not only that, those visiting the website stayed longer than they had been previously. Proof that targeted SEO and content leads the target audience to your digital doorstep.
    • SEO ranking growth: the client saw a vast increase in their rankings for business-related keywords. This showcased the effectiveness of the chosen SEO terminology, as it was leading to direct visible results.

SEO can do wonders for your eCommerce business. Want to get started? We’re ready to take this journey with you
